Start with SaaS when all of these are true:
- The problem is generic — project management, invoicing, HR, email marketing. Hundreds of companies have solved this before you.
- Speed matters more than fit — you need something running in a week, not a quarter.
- Your process matches the tool — you're willing to adapt your workflow to the software rather than the other way around.
- Volume is low — SaaS per-seat pricing is fine when you have 5 users; it becomes expensive at 500.
- You're still discovering product-market fit — don't invest in custom tooling before you know what you're building.
Good SaaS choices for Indian startups: Zoho One (CRM + ops), Razorpay (payments), Freshdesk (support), Notion (documentation), Slack (communication).
When Custom Software Wins
Build custom when:
- The workflow is your competitive advantage — your ops process is the moat. Automating it in a generic tool just means competitors can buy the same tool.
- Integrations become the product — you need 8 different systems talking to each other in ways no single SaaS handles.
- Regulatory requirements — DPDP compliance, RBI data localisation, HIPAA — generic SaaS often can't accommodate.
- You've validated demand — you have 50+ paying customers for a manual process. Now you automate it.
- Per-seat costs exceed build cost — if 200 users at ₹2,000/user/month = ₹4,80,000/year, a ₹8,00,000 custom build pays back in 20 months and then you own it forever.
The Hybrid Approach
Most successful Indian startups use a mix. A typical stack we design:
- Core product — custom (this is your IP)
- Payments — Razorpay or Cashfree (don't reinvent PCI compliance)
- Email/SMS — Resend or AWS SES (commodity infrastructure)
- Auth — Supabase Auth or Clerk (well-tested, saves 3 weeks)
- Analytics — Mixpanel or Posthog (SaaS until you need custom BI)
- Customer support — Crisp or Intercom until 10,000 users

- Is this a commodity problem? → SaaS
- Does our process differentiate us? → Custom
- Do we have validated demand (50+ users)? → Custom if yes, SaaS if no
- Will per-seat cost exceed build cost in 18 months? → Custom if yes
- Do we have budget + time for custom? → If not, SaaS now + plan custom roadmap
